Go simple first and ensure a new fuel and air filter is filtted.
Then try a good slug of injector cleaner to see if it improves things.

How many miles ?

Does it do this for the first start of the day and is fine for every other start of the day?

If so it is likely to be the valve clearances need doing however it is a camshaft out job so combine this with a new timing belt and water pump kit ( plus a cam oil seal ).

Anyway more info needed and go simple first before diving in deep.

Have a search of the forum for cold start issues there is a lot of info there, also a Haynes manual for free download if you look.

Glow plugs deffo with all the symptoms you describe. Tip buy Beru ones from somewhere like GSF or you could be doing them again in no time.

could be valve clearances closed up or fuel running back overnight - look at these first then let us know.

Try pumping the fuel priming bulb / button a few times before starting from cold and see if it makes any difference, if it does that's a sign that you have an air leak in the fuel system that is letting the fuel syphon back.

Did you have the problem before you changed the fuel filter, if not look there first.

The small leak off pipes between the injectors can let air in when they get old so don't overlook them.

The fuel filter housings are quite suspect here, there is a little one way valve in the plastic lid which gets clogged with crap and lets air back in. Change the fuel filter and WASH the lid in a bowl of soapy water, blowing back and forward through the little leak pipe in the top until you can feel positive resistance one way. Dry out and replace the assembly. Prime the pump and try again.
